04 — The 10x Trainer Model
Why "10x"
India's skilling crisis is fundamentally a trainer crisis. PMKVY had 1 trainer per 30 students with no quality control. Our model uses a 4-tier cascade + AI to achieve 10x the reach per expert trainer while maintaining (or improving) quality.
4-Tier Cascade
| Tier | Role | Ratio | Profile | Monthly Salary |
|---|---|---|---|---|
| T1: Master Trainer | Curriculum design, trainer coaching, quality benchmarking | 1 per vertical per region | 10+ yr industry + teaching, domain expert | Rs 1.2–2.0L |
| T2: Hub Trainer | Classroom delivery, student mentoring, assessment | 1:30 students (see track-specific ratios below) | 3–5 yr industry, certified trainer | Rs 50,000–90,000/month (varies by track and experience) |
| T3: District Facilitator | Blended facilitation, practice supervision, pastoral care | 1:25 students | 1–3 yr industry or fresh grad + training | Rs 25–40K |
| T4: AI Tutor | 24/7 doubt resolution, practice problems, revision, progress nudges | 1:1000+ | LLM fine-tuned on curriculum, escalation protocol | Rs 2–3/student/month (infra cost) |
Cascade ratios: 1 Master Trainer → 5 Hub Trainers → 15 District Facilitators → AI Tutor serving 1,000+ students
Track-Specific Trainer Ratios
The default 1:30 ratio applies to Cloud/IT classroom instruction. Safety-critical and clinical tracks require significantly lower ratios:
| Track | Hub Trainer Ratio | Rationale |
|---|---|---|
| Cloud & AI / IT Services | 1:25–30 | Classroom + lab, lower physical risk |
| Healthcare (clinical components) | 1:12–15 | Patient safety, clinical practicum supervision, regulatory requirements |
| Manufacturing / EV (shop floor) | 1:12–15 | Equipment safety, CNC/welding hazards, compliance with factory safety norms |
Recruitment Sources
| Tier | Primary Sources | Secondary Sources |
|---|---|---|
| Master Trainer | Industry professionals taking a teaching turn, IIT/NIT faculty on sabbatical, retired tech leads | NSDC master trainers, international returnees |
| Hub Trainer | Working professionals (moonlighting or career switch), ITI/polytechnic instructors, edtech content creators | B.Tech/M.Tech graduates with 3+ yr experience |
| District Facilitator | Our own graduates (alumni pathway), local college lecturers, CSC operators, SHG leaders with tech aptitude | Teach For India / Fellowship alumni, rural BPO employees |
| AI Tutor | Built in-house (fine-tuned LLM) | — |

Certification Requirements
- All trainers must pass domain assessment (>80%)
- Must deliver 2 observed sessions rated "satisfactory" or above
- Annual re-certification mandatory
- Student feedback score must stay above 3.5/5 (rolling 3-month average)
How AI Handles 80% of Routine Queries
What AI Tutor does:
- Doubt resolution (concept explanations, code debugging, worked examples) — 50% of all student queries
- Practice generation (adaptive quizzes, coding challenges, scenario questions) — 20%
- Progress tracking & nudges (daily reminders, streak maintenance, weak-area alerts) — 15%
- Administrative queries (schedule, fees, documents, process) — 10%
- Revision & exam prep (spaced repetition, flashcards, mock tests) — 5%
What AI escalates to humans:
- Emotional/motivational issues (dropout risk, personal problems)
- Complex conceptual doubts (AI confidence < 70%)
- Assessment disputes
- Career counseling
- Anything the student explicitly requests a human for
AI Tutor Stack
- Base: Fine-tuned LLM (GPT-4 class or open-source equivalent)
- RAG layer: Curriculum content, past Q&A, employer FAQs
- Interface: WhatsApp (primary), in-app chat, voice (regional language via speech-to-text)
- Guardrails: Cannot give assessment answers, flags plagiarism, escalation triggers
Trainer Performance Scorecard
| Metric | Weight | Target |
|---|---|---|
| Student completion rate | 25% | >85% |
| Assessment pass rate (first attempt) | 20% | >70% |
| Student feedback score | 20% | >4.0/5 |
| Placement rate of students | 20% | >75% |
| Content contribution (new problems, updated material) | 10% | 2+ items/month |
| Peer/mystery audit score | 5% | >80% |
Trainer Financial Security
Non-negotiable: salary payments on the 1st of every month, no exceptions. Maintain 3-month salary escrow per center. Transparent financial health communication to trainers quarterly. Lesson from FIITJEE: trainer trust, once broken, destroys the entire cascade.
Compensation Philosophy
- Base salary at 75th percentile of local market (attract talent, not the cheapest)
- 15–25% variable linked to scorecard above
- Top 10% trainers get "10x Trainer" bonus (Rs 50K–1L quarterly)
- Career path: Facilitator → Hub Trainer → Master Trainer → Center Head / CAO track
- Industry immersion (1 week/quarter at employer site) is a non-negotiable perk and quality mechanism
